If you're the person who signs off on equipment — heavy duty mobile cranes, road rollers, excavators, spare parts the foreman just yelled about — this checklist is for you. I'm not a mechanic. I'm an office administrator for a 180-person construction outfit. I manage roughly $400K a year in machines, parts, and equipment ordering across 14 vendors.
I've made mistakes. I approved a used mini digger that showed up with a bucket that didn't fit anything we owned. I signed off on a "discounted" heavy road roller that then sat for three weeks waiting on a seal kit nobody stocked. So this isn't theory. It's the seven checks I run before any order goes out. Seven steps, in order. Skip one and you'll feel it later.
Step 1: Define the Job Before You Define the Machine
This is the step most people skip, and it's the one that costs the most when you skip it. Before anyone touches a spec sheet, write down what the machine actually has to do. Duty cycle. Ground conditions. Site access width. Whether it's a one-month rental job or a five-year asset.
Here's the thing: sales reps sell you the machine, not the outcome. If you walk in saying "I need a small wheeled excavator," you'll get one. But if you walk in saying "I need to trench 400 meters a week on soft ground with 2.6-meter access," you'll get the right one — or you'll learn you don't need an excavator at all.
The check before moving on: Can you write the job requirement in two sentences without naming a single brand or model? If not, you're not ready to shop.
Step 2: Verify Fleet Compatibility, Not Just Capability
Just because a machine can do the job doesn't mean it can do the job for you. Attachments, hydraulic flow, coupler systems, transport weight, operator certification. Compatibility is where the quiet money leaks.
An excavator piling hammer is a great example. The hammer might be perfect on paper. But if your carrier's hydraulic flow doesn't match and you need a flow-control kit, that's another $3-5K and a week of downtime you didn't budget for. (Should mention: I learned this the hard way in 2023, on a hammer that "fit" and then didn't.)
Run the compatibility check against what you already own. Every coupler, every hose, every trailer.
Three things matter at this stage: fit, capability, and paperwork. In that order.
Step 3: Check the Parts Ecosystem Before the Machine
A machine without parts is a sculpture. This is where I've watched more money evaporate than anywhere else. When you're evaluating any machine — new or used — the real question is: how fast can I get it back running?
For XCMG spare parts, for example, lead times vary enormously depending on the dealer, the warehouse, and whether it's a fast-moving consumable or a low-volume casting. For a heavy road roller, the drum bearings and vibration components are the tell. For a mobile crane, it's the hydraulic cylinders and the load-moment indicator electronics.
I went back and forth between two parts suppliers for two weeks on an excavator service kit. One was established, quoted higher, and promised 5-day delivery from domestic stock. The other was 22% cheaper and quoted 12-18 days from overseas. I chose the established one — not because I like paying more, but because the downtime math didn't work in the cheaper supplier's favor.
The check before moving on: Name the three parts most likely to fail in the first 2,000 hours. Confirm someone can ship them in under a week. If not, adjust.
Step 4: Price the Total Cost, Not the Sticker
I've come to believe, after years of managing these purchases, that the unit price is the least important number on the quote. What actually determines whether a deal was good: freight, duty, setup, financing, delivery, warranty labor, expected downtime, and resale.
It took me about four years and 200-odd purchase orders to fully internalize this. The cheapest machine on the lot is rarely the cheapest machine on the job.
When you price it out, ask for a TCO (total cost of ownership) estimate that covers the first 12 months. Freight, commissioning, first service, and consumables. If a seller can't or won't build that for you, that's a signal.
Reference points for rough planning (based on 2025 dealer and auction listings; verify current pricing before you commit):
- Used mini digger (1–3 ton, 2015–2020): roughly $12K–$35K, depending on hours, brand, and attachments.
- Small wheeled excavator (used, mid-hours): roughly $35K–$75K.
- Heavy road roller (used, tandem or single-drum): roughly $40K–$120K depending on tonnage and vintage.
- Heavy duty mobile crane (used, 50–100 ton class): generally $150K and up — condition and inspection history drive the number more than year.
Prices as of early 2025; verify current rates. Freight and duty are frequently excluded from those ranges and can swing a deal by 10–20%.
Step 5: Verify Documentation and Serial Numbers
Everyone warned me about this. I didn't listen once. What happened: we bought a used machine with a serial plate that didn't match the paperwork the seller provided. It took six weeks to untangle, involved the manufacturer's regional office, and cost us $1,800 in legal and admin time. A $1,800 lesson I could have avoided with a ten-minute phone call.
Now I verify every serial number through the OEM before funds move. Every service record. Every lien check where applicable. This is not optional for used purchases — especially used mini digger and used roller transactions, where the gray market is active.
The check before moving on: Serial number confirmed with the manufacturer. Title or ownership documentation clean. Service history legible and consistent with the hours shown.
Step 6: Lock Down Logistical Terms in Writing
Equipment is heavy. Moving it is where quotes get vague and costs get invented. Freight terms, loading/unloading responsibility, insurance during transit, customs clearance (if cross-border), and delivery point all need to be stated in writing before you sign.
Look, I'm not saying sellers are dishonest. I'm saying that "delivery included" means different things in different contracts. Sometimes it means delivered to your yard. Sometimes it means dropped at the nearest depot. There's a real cost difference.
Get it in the contract. Get dates in the contract. Get a named contact for logistics in the contract.
Step 7: Pre-Purchase Inspection and Acceptance
For any used machine, an independent inspection is the last line of defense. Not the seller's inspection. Not the broker's. Yours. A third-party inspection on a used crane, excavator, or roller typically runs $400–$900 depending on the machine, and it's the single highest-ROI step in this whole list.
Every spreadsheet analysis I've ever run says skip it and save the money. My gut says no. And my gut has been right more often than the spreadsheet — because the spreadsheet doesn't know about the hairline crack under the paint, or the hydraulic weep that only shows up under load.
For new equipment, run an acceptance check against the spec sheet and the delivery terms on the day of delivery. Don't sign the acceptance form until the checks pass.
Common Mistakes I've Seen (And Made)
- Buying on unit price. The cheapest quote has cost us more, in the long run, more often than not.
- Skipping the parts check. A great machine with no parts pipeline is a liability, not an asset.
- Trusting photos over inspection. Photos are marketing. Inspections are facts.
- Leaving freight terms ambiguous. "Included" is not a term. "Delivered to 4120 Industrial Parkway, tailgate unload, seller's risk until signature" is a term.
- Not verifying serials. Ten minutes of checking saves months of headache.
- Forgetting the operator. A machine nobody on your team is certified to run is a machine sitting idle — and idle equipment burns money quietly.
None of this is glamorous. It's the boring part of procurement. But the boring part is where the money stays in the budget. Run the seven steps in order. Adjust for your situation. And keep the serial-number check — that one earns its keep.
